The Iceberg Thesis
MIT Project Iceberg found something disturbing: AI can replace 11.7% of the US workforce immediately. That's roughly $1.2 trillion in wages. But here's what's terrifying: the visible part of the iceberg (tech and IT roles) is only $211 billion, or 2.2% of total risk.
The hidden iceberg—routine functions buried inside roles that don't look vulnerable—is $1.2 trillion and 98% below the surface.
Where the Risk Really Lives
A financial analyst might have a 35% overall exposure score. But that 35% is concentrated in 5 specific tasks:
- Report generation (90% automatable)
- Data cleaning (85% automatable)
- Variance analysis (70% automatable)
- Scenario modeling (60% automatable)
- Client communication (15% automatable)
The visible part of the job (client communication, strategy) looks safe. The hidden part (routine analysis work) is the iceberg. The visible part is 15% of the work but gets 90% of your time talking about it. The hidden part is 85% of the work and gets mentioned as "routine."
That's the paradox: the work most exposed to AI is the work nobody thinks of as "real" work.
Skills vs. Tasks
AIGMI measures task exposure. But what you really need to know is skill exposure. Two people with the same title, different iceberg profiles:
HR Generalist A: Spends 60% on recruiting, 25% on compliance, 15% on strategy. AI can automate recruiting (résumé screening, initial interviews) and compliance (policy interpretation, routine questions). Risk level: high.
HR Generalist B: Spends 60% on employee relations, 25% on conflict resolution, 15% on recruiting. Most work requires judgment and human interaction. Risk level: moderate.
Same title. Different icebergs.
The Doubling Timeline Complicates This
If your iceberg includes 8-hour workstreams that are currently 40% automatable, those workstreams are on the automation timeline. In 18 months, they're 85% automatable. The hidden part of your job gets progressively harder to hide.
Your Audit
Map your role by hours. What are the 10 tasks you spend the most time on weekly? For each, estimate automatable percentage. Where are the icebergs—the work that's high-exposure but low-visibility?
That's where you invest in building complementarity skills. That's your defensible future.
