The AI Adoption Curve: Your Industry Matters More Than Your Company
You probably think your company's AI strategy matters for your career. It doesn't. Not as much as you think.
What matters is your industry's AI adoption curve. A great company in a slow industry will always move slower than a mediocre company in a fast industry. You can't fight the tide.
The Three Tiers
Tier 1: Early Adopters (2–4 years deep)
Technology, Software, Finance & Insurance, Healthcare, Retail. These industries are 2–4 years into serious AI adoption. The infrastructure is being built. The talent is flowing in. The skills are becoming table stakes. Opportunity is high, but so is competition. Tech adoption: 77%. Finance: 64%. Retail: 33%.
If you're in these industries, you're in the right place. But you have to move.
Tier 2: Mid-Adopters (1–2 years deep)
Manufacturing, Logistics, Media, Consulting. These industries are starting to wake up. The big opportunities haven't been built yet. The talent pool is smaller. You can still be a pioneer here. But the window is closing fast.
If you're in these industries, you're at a good moment. There's still time to be early.
Tier 3: Early Stage (just starting)
Legal, Government, Education, Trades. These industries are just beginning. There's massive opportunity, but also massive friction. Regulation is slower. Change is slower. The people making decisions are still skeptical.
If you're in these industries, you have a choice: be a pioneer in a slow-moving industry, or jump to a faster one.
What This Means for Your Career
If you're in Tier 1, you need to be at Level 4–5 of the orchestration ladder. You're competing with people who are already sophisticated with AI. You have to be too.
If you're in Tier 2, you can be Level 3–4 and still be ahead. You have a little more time to learn. But not much.
If you're in Tier 3, you have a window. If you get good at AI now, you'll be the expert in your industry in 18 months. That's extremely valuable. But if you wait two years, everyone will have caught up and you'll have missed the opportunity to be first.
The Industry Jump
If you're stuck in Tier 3 and you're ambitious, the question is: do you move industries or do you move roles?
If you're in government and you're a software engineer, you could jump to tech and accelerate your learning. If you're in government and you're a policy person, you could stay and become the person who knows how to apply AI to policy. One is faster, one is more interesting.
Either way, know the curve. Don't pretend your industry is moving faster than it is.
You can be the best AI expert at a company that doesn't care about AI, or a learning-focused person at a company that's racing. Choose the tide you want to swim with.
